List price is only part of the cost. Add setup, add-ons, admin time and annual price increases to see the true cost per seat.
How it works
Licence cost per seat = list price × (1 − annual discount) when billed annuallyYear n licences = (seats × seat price × 12 + add-ons × 12) × (1 + price rise)ⁿ⁻¹Admin time per year = admin hours per month × hourly cost × 12TCO = setup + Σ licences + Σ admin timeEffective cost per seat per month = TCO ÷ (seats × 12 × years)

What total cost of ownership means for SaaS
Vendors advertise a per-seat monthly price, usually the annual-billing price, usually for the cheapest paid tier. The real cost of a tool over its life includes the add-ons you end up needing, the time someone spends administering it, any implementation or migration work, and the price rises that arrive at renewal. Total cost of ownership (TCO) puts all of that in one number so you can compare tools fairly.
The hidden costs most people miss
- Add-ons: extra storage, phone numbers, AI credits, advanced reporting or API access are often sold separately.
- Tier jumps: a single must-have feature (SSO, automation, permissions) can force the whole team up a tier.
- Minimum seats: some plans have a three- or five-seat minimum.
- Admin time: user management, integrations and training are real costs even when nobody invoices you.
- Renewal increases: introductory and annual prices are often raised at renewal.
How to compare two tools
Run the calculator once for each tool with the plan you would actually need, not the plan in the ad. If one tool needs less admin time because it is simpler, put that in — ease of use has a cash value. Then compare the effective cost per seat per month alongside our review scores.
Worked example
A 10-seat tool at $15 per seat per month looks like $1,800 a year. Add a 5% annual price rise, two hours of admin a month at $40 an hour, a $500 setup fee and a $50 monthly integration add-on, and the three-year cost is well over double the headline. The effective cost per seat per month is the number to compare between vendors.
Inputs people forget
- Seat growth over the contract term
- The tier you will need for automation or reporting, not the entry tier
- Onboarding, migration and training time
- Renewal price increases
- Add-ons such as storage, API access or extra environments
Frequently asked questions
What annual discount should I use?
Check the vendor's pricing page. Annual billing discounts in business software are commonly in the 10–20% range, but some vendors offer none.
Why include admin time?
Because it is money. Two hours a month at $40/hour is $960 a year — more than the licence cost of some small-team tools.
Does this include taxes?
No. Add sales tax or VAT separately if it is not recoverable for your business.
Should I choose annual or monthly billing?
Annual billing is usually 10–20% cheaper but locks you in. Use monthly billing during evaluation, then switch to annual once adoption is proven.
What is a reasonable hidden-cost share?
If admin and setup exceed a third of total cost, look for a simpler tool or better onboarding support.
